Guthrie kind of has you trumped--Tolkien basically invented Orcs as we know them, though he had his own influences of course.
I'm not sure about that. i can agree on the fact Tolkien has re-invented orcs. or at least gave them some sort of standardization but that doesn't mean any of all orcs have to be like that. The most general conception of orcs are green or brown beings. While dem in lotr are black and even wear armor. But normally they live in tribes under harsh conditions with a rural monarchic system and leather cloth at most. This makes them by nature strong and fight willing but does not mean they are always aggressive. the leader of orcs is the most strong one but the adviser is most commonly known as a shaman who looks into the spirits of the past and future combined with some nature magic to give advice to the chief orc and he also advice's on peace.
What they do have is a strong sense of revenge,tradition, and clan. And seeing the biographic of elves the shaman might have thought they were ruining their burying ground or that raiding you're village could wield them something the shaman needed despertly, medicine for some disease for example?
